End-to-end operational analysis and redesign for a Romanian e-commerce company. Identified critical blockers across back-office and warehouse operations, delivering a target operating model and phased implementation roadmap.
The client operated a Romanian e-commerce business with OpenCart for orders, a separate invoicing/stock system, and a third accounting platform — all running as isolated islands connected only by manual human data transfer. Back office and warehouse teams were handling all coordination manually with no scanning, no automation, and no live visibility.
The core problem was architectural: systems functioned independently with no integration layer, forcing staff to manually re-enter data across platforms for every order.
Six back-office and eight warehouse blockers were documented — each with root cause, business impact, and recommended resolution.
Client details anonymised. Full blocker table available on request.
A full operational analysis document was produced covering: current state with annotated process flow, target operating model, phased implementation roadmap across 4 phases, and cost-benefit analysis projecting ROI within the first operational quarter post-implementation.
